When Does an AI System Truly Qualify as an Agent
As AI technology advances, there’s a lot of buzz around “AI agents.” These days, almost anything with a bit of automation and AI features is being called an agent. But not every system labeled as an agent truly fits the technical definition or poses the same risks. It’s important to understand what makes an AI system genuinely agentic—and when the label might be misleading.
Understanding What an AI Agent Really Is
In simple terms, an AI agent should be able to work towards a goal with a certain level of independence. It shouldn’t just follow a predefined script or process. Instead, it needs to plan actions, adapt as it goes, and make decisions on its own to reach its objectives. This means it can handle multiple steps, evaluate feedback, and change course if needed.
For example, if a system simply routes a user’s question to a language model and then executes a fixed set of commands, it’s more like automation than an agent. It might be useful, but it doesn’t demonstrate the autonomy or planning that characterize true agents. Acting in a goal-driven way—by calling APIs, invoking tools, or interacting with other systems—is what sets an agent apart from basic automation.
The Risks of Overusing the “Agent” Label
Many companies and vendors are jumping on the AI agent bandwagon, often out of excitement or marketing hype. Sometimes, they genuinely believe their systems are more capable than they really are. Other times, they might know their systems are simple workflows but still market them as autonomous agents to attract customers.
This kind of misrepresentation can lead to serious problems. Buyers might assume they’re getting systems that can operate independently with minimal oversight. In reality, they might be investing in brittle, rule-based systems that aren’t capable of true autonomy. This mismatch can result in unexpected failures, security issues, and strategic setbacks.
It’s crucial for organizations to look beyond the buzzwords. Understanding whether a system truly exhibits goal-driven, adaptive, and autonomous behavior helps manage expectations and mitigates risks. Labels matter, especially when they influence how systems are governed and integrated into broader operations.
Just because a system uses large language models or automates certain tasks doesn’t mean it’s an agent. The distinction is in the architecture and behavior—how much decision-making is delegated, how flexible the system is, and whether it can act independently in complex situations. Recognizing this difference can save organizations from costly misunderstandings and missteps in their AI projects.
